April. Annual Budget. Gone.
Uber's chief technology officer made a quiet admission in April 2026. The company had already burned through its entire annual AI budget. Not most of it. All of it. A budget sized for 12 months, gone in four.
The details make it worse.
Uber rolled out Claude Code , Anthropic's AI coding tool , to its 5,000-person engineering team in December 2025. By March, adoption had jumped from 32% to 84%. 95% of those engineers were using AI tools every month. 70% of committed code was AI-generated.
Individual engineers were costing between $500 and $2,000 per month in AI usage on top of their salaries.
The Leaderboard That Did It
Uber did not burn through its annual budget by accident. The company built internal leaderboards that ranked engineering teams by how much AI tooling they used. The more you consume, the higher you ranked. The higher you ranked, the better you looked.
A 12-month budget incinerated in four months because the company built a system that rewarded spending it.
This is not a technology failure. It is a management failure that technology made visible. The metric was consumption, not value. And consumption duly maximised itself.
Microsoft's Version of the Same Problem
While Uber was burning its budget, Microsoft was running a parallel experiment , and reached a different, equally revealing conclusion.
In December 2025, Microsoft gave its engineers access to both Claude Code and its own GitHub Copilot CLI. For six months, engineers ran both tools side by side. The engineers preferred Claude Code. Internal comparisons showed it outperforming Copilot CLI on real engineering tasks.
In May 2026, Microsoft began cancelling Claude Code licences. Engineers in the teams behind Windows, Microsoft 365, Outlook, Teams, and Surface were given until June 30th to switch back to Copilot CLI.
The official reason: tool chain unification. The actual reason is visible in the timing , June 30th is the last day of Microsoft's fiscal year. Seat-based Copilot billing keeps the money inside Microsoft. API-based Claude Code billing means paying Anthropic per token used.
Microsoft ran a six-month experiment. Its own engineers chose the competitor's product. Microsoft responded by cancelling the competitor's product to cut costs and keep billing in-house.
What Tokenmaxxing Actually Is
There is a term for what happened at Uber: tokenmaxxing. Optimising for consumption , activity, usage, tokens processed , while completely decoupling from the question of whether any of that consumption is producing proportional value.
The Uber COO said it plainly: "It's really easy to be impressed by AI when you're not paying the cost. But someone eventually has to pay that bill."
The annual AI budget was gone in four months because Uber built a system that made consuming AI look like achievement. Nobody tracked whether the AI-generated code was better or cheaper than the code it replaced. The metric was how much AI you were using, not what it was producing.
The bill arrived in April. Nobody was ready for it.
